01The context

A national tea manufacturer drowning in sales data, starving for sales answers.

The client operates across 5 zones, 35 territories, with 1,700+ distributors carrying 27 brands. Every transaction is captured. Every secondary sales movement is logged. The data exists. The problem is access.

Regional sales managers were submitting questions to the analytics team, waiting two days for a dashboard, finding the dashboard didn't quite answer the question, and submitting a refined version. The analytics team was a bottleneck. The owner couldn't get the daily picture he needed without staying up late on Excel.

02The diagnosis

The constraint wasn't data quality. It was the latency between question and answer.

Most BI implementations build pre-defined dashboards. They answer the questions you knew you'd have. They don't answer the question that comes up in Wednesday's review meeting. By the time the dashboard is built, the moment has passed.

Our recommendation: skip the BI rebuild. Build an AI-native analytics layer where any manager could ask a plain-English question, AI would call the data tools, fetch the answer, render it, and explain it. Latency from days to seconds. We also wired in nine anomaly-detection rules — zero-billing, channel stuffing, parallel sourcing — running continuously across the entire distribution network.

  • Token-optimized routing — Cheap-first model selection. Frontier model called only when the query demands it. Indian unit economics, enforced.
  • Hybrid local + cloud inference — Routine queries served from local models. Complex reasoning routed to frontier APIs. Cost transparent per call.
